on what you give up to stay "aligned”

The meeting ends at 4. You’re back at your desk by 4:07.

Nobody said change the numbers.

What they said was: “can we make sure we’re telling a consistent story going into this meeting?”

“Can we show this as a trailing six months? The last thirty days look worse than the trend actually is.”

You open the presentation. Find the metric that’s off-message. And in the thirty seconds it takes to move it, you think: It’s one board presentation. He has more context on the investor relationships than I do.

Your shoulders drop, slightly. The next time you walk into that board meeting, your voice will be half a note flatter than usual. It’s not robotic, just not quite behind what you’re saying. That particular flatness when what’s coming out of your mouth doesn’t match what’s sitting in your chest.

You’ve gotten good at ignoring that.

The story most executive-level operators tell themselves goes like this: your job is to support leadership and stay aligned. You don’t create noise. You present with confidence even when you have doubts, because that’s what being on the team requires.

I believed this for longer than I should have.

Then I started noticing something. My read on the company had started to drift. The figures I was supposed to know better than anyone.

I couldn’t give a straight answer without first remembering what we’d said.

The CEO is the storyteller. You are not.

The CEO’s job is to tell a story. To investors, to the board, to the market. That is not dishonesty. That is fundraising. That is how companies get sold. Everybody in that board meeting knows this.

Your job is different.

You are the fact presenter. The person in the room who still knows what the data actually says. Somebody has to be. Every decision that gets made off your figures — spend, hiring, burn, runway — needs to be anchored in something verifiably true.

If you become the storyteller too, the company loses its only anchor to what’s actually true.

The CEO tells the story. You hold on to what’s real.

“That sounds like a good way to become the difficult one.”

Maybe. But you are not being asked to fight the story. You are being asked to know the difference between the story and the data. That one’s for the presentation. This one’s for you.

Give him a copy. Keep the honest version.

I was sitting in board meetings at 8fit while the CEO walked us through what we were going to show and what we were not.

“The board doesn’t need to see this one yet. They won’t have the context to interpret it correctly.”

“Let’s hold this metric until next quarter when the trend is clearer.”

“We’ve already walked the lead investors through this. The board doesn’t need to make a decision off it right now.”

I sat with it.

The board meetings had this quality I didn’t expect — everyone performing for each other, nobody asking the real questions. It felt like ego and posturing more than governance.

I told myself that’s just how it worked at this level.

What shifted it wasn’t principle. It was math.

When the CEO was finally removed and I was left holding the presentation, I went to rebuild the numbers and couldn’t. I couldn’t back into how they’d arrived at half the figures we’d been showing.

If someone asked me one pointed question, I had nothing.

So I called the board chair, stripped it down to what I actually understood, and presented that.

It was received better than I expected. I think because it was the first time in a while they’d seen something real.

The CEO needs a version he can present. That is legitimate.

Your job is to keep your own read intact. The internal version. The one you make actual decisions off of. Hiring, spend, burn, runway: those decisions need to be grounded in something true, regardless of what’s in the deck.

The risk isn’t that he presents a polished version to the board. The risk is that you start believing it too.

This is not insubordination. This is knowing where your job ends and his begins. And it protects your read on the company. The thing your whole job runs on.

You’re doing this just as much for you.

The risk most people at this level worry about is getting caught. A board member who asks a question you can’t answer cleanly. An audit that finds a gap.

That is an event. Events you can prepare for.

What you cannot prepare for is the thing that doesn’t announce itself. It happens in the “small adjustments.” Each one with a reason at the time.

Each time you tweak how the data is presented to fit the narrative, you move a little further from the honest version. Worse, you stop noticing it.

And one day someone asks you what your actual burn looks like. How many months of runway you actually have. Your mouth opens. The number should be right there.

It isn’t.

The data is still there. You just stopped reading it straight.

I’ve seen what happens when there is no honest version left in the room. The person running point can walk you through the story fluently. Ask a pointed question and they give you a framing, not a figure. Press them and they reach for context, for narrative.

Every time you adjusted the numbers to fit the narrative, you were quietly handing over your most important tool. This is the cost nobody names out loud.

The model wasn’t just for the board. It was for you.

“But I’ll lose my seat at the table.”

That is the real fear. The seat — not the conversation with the founder, not the friction. The seat.

Here is what I have watched happen instead.

The story holds. Until it doesn’t. Until a board member runs their own numbers. Until a key metric doesn’t match what was presented six months ago. Until someone starts asking questions the narrative can’t answer.

And in that moment, everyone turns to…you.

They don’t want the story. They want reality.

The person who kept the honest version can answer that question. The one who merged their version with the CEO’s cannot.

Keeping the honest version does not make you the difficult one. It makes you the one person in the room who can say “here’s what’s actually true” — at the exact moment everyone else is trying to remember what version they told last quarter.

You already know which version is real.

You’ve known it every time your voice went flat in that room. Every time what came out of your mouth didn’t quite match what was sitting in your chest.

The numbers you keep to yourself are not the problem. They are the point.
